  • 确定领先用户是厂商发展用户创新群体的先决条件。希伯尔教授将具有以下两个特征的个人或厂商定义为“领先用户”:     1) 领先用户面临市场上将普及的新产品或服务需求,但是他们在市场上大部分人遇到这种需求几个月或几年之前就已遇到了;     2) 领先用户常主动地提出能满足自己需要的解决方案,因为他们不能或不愿等到新产品或服务慢慢变得在商业上可用,所以他们经常提前开发新产品或服务。     在实际工作中,企业应该关注和接触以下三类不同的领先用户:     1) 目标应用市场中的领先用户;     2) 相近的应用和“类似”的市场中的领先用户;     3) 与目标市场中用户面临的问题的重要属性有关的领先用户。     通过应用领先用户研究方法,企业能够更加高效和成功地进行产品和服务创新,不断提高创新能力,获得持续的竞争优势。     民主化创新的实现:创新工具箱     希伯尔教授在《创新的民主化》这一新著中,进一步认为随着知识经济时代的到来以及先进技术的大量涌现,用户创新将进一步得到发展。企业不应努力寻求它们的用户到底需要什么样的产品,而应该给予用户一定的工具,让他们设计和开发属于自己的产品,从细微的修改到重大的创新,都可以由用户自己完成。厂商通常将这些工具集成到一个工具包(用户创新工具箱),其中有的工具箱还设置了计算机模拟和快速构造原型的功能,使得产品开发更加迅速,成本更加低廉。这是因为今天少数领先用户的创新也许明天就会成为大众需求——特别是当领先用户有条件进行革新、能够进行“干中学”的实践并有可能将他们的创新成果推广时,这种情况更可能发生。由于厂商不可能像消费者自己那么清楚用户需求,而且即使了解了用户需求,厂商也未必有足够的动力去满足这些需求:除非用户的需求达到一定规模,否则厂商不会为之进行产品开发。所以在某些产品和服务开发的过程中,由用户自行创新(至少承担部分的产品开发任务)或者用户与厂商联合创新,是相当适合的。      较之几百年来的商业主流——以制造为中心的开发体系,用户创新模式有很大的优势:     ● 能更好地满足用户细致复杂的需求,因为用户肯定比厂商清楚自己的需求;     ● 用户可以在自己的地方开发产品,所以整个设计过程大大加快;     ● 如果用户遵循了工具箱的规则(而且所有的技术缺陷都已经解决),他们的设计可以一次成功,大大节省了同厂商的交易成本。      这样,创新主体发生了变化。在用户创新模式中,创新的主体不再是企业,而是产品的消费者。设计、开发、构建原型、反馈等传统产品开发中的往复过程都在用户端进行。      厂商当参谋 顾客来决策    顾客参与设计给企业的创新过程带来巨大的震荡。首先,创新动机发生了变化。在产品创新和服务方面,厂商就好像用户的“代理”,其职责就是根据用户需求来开发产品,他们自身很少需要这些产品。如果厂商的想法与用户不一致,用户就不会继续支付“代理费用”。而且厂商要将开发成本转嫁到尽可能多的用户身上,所以它们开发产品总是力图能够引起多数消费者的购买行为。在用户创新模式下,用户进行产品开发的动机完全是出于自身的需要,而且开发产品是以完全满足自己的需求为原则,很少会想到以此来引起其他用户的购买行为。     其次,厂商和用户的界面发生了变化。传统产品开发模式中,厂商交给用户的是产品原型,通常情况下不会是一个完全成熟的设计方案;用户回馈给厂商的是自己关于产品原型的看法,是厂商在下一版产品中需要融入的信息。而在用户创新模式下,厂商交给用户的是进行产品开发所必需的工具,而且通常封装成工具箱;用户交给厂商的就是几乎完全成熟的设计方案,厂商无须再对其作重大调整。     第三,在价值创造活动中的责任发生了变化。在传统模式下,厂商承担了几乎所有的产品开发责任和风险,用户只是被动地参与到产品创新过程中;在用户创新模式下,产品开发的责任部分地转移到了用户端,用户可以完全根据自己的需要主动地进行产品创新活动,厂商关注的重点也不再是设计尽善尽美的产品原型,而是提供功能强大的工具箱。     传统模式下,创新成果由厂商掌握,他们可以轻易地控制价值流;而在用户创新模式下,厂商对用户开发的产品很少有甚至完全没有控制权。如果个人用户能够在生产和扩散方面与商业化的生产与分销相抗衡,那么用户就可以自由支配创新成果。当今社会已经进入信息时代,许多“信息产品”—软件的价值所在就是源代码,用户只需按一下按钮,就可以将他们自制的程序在网络中广为传播。个人用户不用亲自开发所需的每一样东西,他们可以从他人的免费共享的创新中受益。当然,在多数物质产品领域,由于厂商强大的生产能力以及有着显著规模经济性的分销渠道,用户创新成果还不能完全脱离它们。     将创新业务移交给用户可以加速产品开发,更好地满足用户需求,用户创新群体的出现使得市场发生着翻天覆地的变化。让用户成为创新主体改变了企业和用户的地位,改变了价值创造及转移的途径。使用户创新得以进一步实现的途径是向用户提供用户创新工具箱,在提供工具箱的同时,也应调整经营管理模式,才能适应工具箱的广泛应用所带来的影响,才能在用户创新的潮流中获得持续的竞争优势。
